Separate cost categories

Include implementation, content, expert review, tools, coordination and internal effort where material. A proposal that lists only media or subscription costs can understate the resources needed to deliver useful work. Make recurring and one-time commitments visible so management understands the decision.

Model uncertain outcomes

Use a small set of plausible scenarios rather than one guaranteed forecast. Show the assumptions behind relevant visits, qualified-action rates and contribution. Keep revenue distinct from contribution after variable costs, and state which fixed costs or attribution gaps remain outside the model.

Respect dependencies and capacity

A content campaign may depend on technical access, expert availability or sales capacity. Funding more traffic before a broken enquiry path is repaired can waste demand. Sequence investment so essential prerequisites and verification work are funded alongside acquisition activity.

Set review gates

Define what evidence will justify continuing, changing or stopping the program. Include delivery quality, implementation checks and suitable outcome measures. A gate should support a decision under uncertainty, not disguise a promise that a fixed amount of spending must produce a fixed search result.

A scenario is an assumption set

Low

1,000 visits × 1% = 10 qualified enquiries.

Base

1,000 × 2% = 20 qualified enquiries.

High

1,000 × 3% = 30 qualified enquiries.

Decision gate

Verify the form first; then review quality, capacity and actual cost.

The range supports planning without promising that any scenario will occur.

See it in practice

Hypothetical exercise: a company considers a £3,000 project that includes technical repair, expert-reviewed content and measurement. It models 1,000 relevant visits at qualified-enquiry rates of one, two and three percent, producing ten, twenty and thirty enquiries. Those are scenarios, not predictions. Sales capacity and the value of a qualified enquiry are uncertain, so the director does not convert all enquiries into guaranteed revenue. The first decision gate verifies that the repaired form works and the content meets acceptance checks; a later gate reviews qualified outcomes and cost. The recommendation explains why buying more traffic before the form repair would weaken the investment rather than treating every channel budget as independent.

Compare the alternative

Another proposal multiplies expected visits by a hoped-for conversion rate, calls the resulting revenue profit and omits the staff time needed to respond to enquiries. It presents one optimistic number as a commitment. The model may be arithmetically neat while commercially incomplete. A better recommendation shows a range, contribution assumptions, operating capacity and a review condition that can change the spending plan when evidence differs.

Avoid this misconception

Misconception: directors must provide one certain forecast to appear decisive. A transparent range with clear assumptions and decision gates can support a stronger decision than false precision. Uncertainty should be managed and monitored, not hidden.

Know the boundary

This is an operational planning exercise, not individualized financial advice. Use the organization’s actual cost and margin definitions with its finance owner. Where data is missing, label the assumption and identify how it will be tested before scaling.

Do this today · 35 minutes

Turn this lesson into a useful action.

Prepare a budget recommendation that shows assumptions, resource constraints and conditions for continuing investment.

Before you start

A project cost estimate and outcome assumptions, or the hypothetical £3,000 example.

Practise with this scenario

Cost £3,000; 1,000 relevant visits; qualified-enquiry rates 1%, 2%, 3%. The form first needs repair, and sales capacity is not yet confirmed.

Your steps

  • Break the project cost into repair, evidence/content, measurement and coordination, marking estimates and internal effort.
  • Calculate ten, twenty and thirty qualified enquiries for the three scenarios without labeling them guaranteed customers.
  • List the missing qualification, sales-capacity and contribution assumptions needed for a fuller commercial model.
  • Sequence the form repair and validation before increasing acquisition investment.
  • Write an implementation gate and a later outcome gate, each with an owner, evidence requirement and continue/change/stop decision.

What better looks like

Before: One optimistic revenue number described as guaranteed profit.

After: Three explicit scenarios, complete cost assumptions and staged investment decisions.

Verify your work

  • Costs and uncertain assumptions are visible.
  • Revenue, enquiries and contribution are not conflated.
  • Decision gates include implementation and outcome evidence.

Follow up

Replace assumptions with observed evidence at each gate and record why the allocation changed; do not silently rewrite the original forecast to match the result.

Before you move on

Make the decision.

A £3,000 SEO project models 1,000 relevant visits and qualified-enquiry rates of one, two and three percent. The enquiry form is currently broken and sales capacity is uncertain. What budget recommendation best reflects both the arithmetic and the practical dependencies?
