Map work before titles

List the decisions and deliverables: technical diagnosis, engineering changes, editorial evidence, PR coordination, measurement and commercial approval. A job title does not prove competence in every area. Determine which capabilities exist internally and where specialist support is needed.

Name accountable owners

Give each deliverable a responsible person, an approver where needed and a clear handoff. Multiple contributors can help, but unresolved ownership creates delay. The SEO director should coordinate dependencies and priorities rather than personally pretending to be every subject expert.

Evaluate evidence of capability

Ask candidates or partners to explain a relevant diagnosis, proposed action, tradeoff and verification method. Review suitable work samples and how they communicate uncertainty. Guaranteed rankings or unexplained proprietary scores are weaker evidence than a reproducible process and realistic acceptance criteria.

Match the operating model

Distinguish a customer-controlled tool or marketplace from an ongoing managed program. Confirm who handles strategy, coordination, execution and reporting, and what the customer must supply. Cost comparisons are incomplete if one option assumes substantial internal labor that another explicitly provides.

Accountability follows actual work

Merchandising

Own verified product facts and availability.

Writer

Create useful content from approved evidence.

Engineer

Implement and test the catalog behavior.

Director and analyst

Coordinate priorities and evaluate evidence against agreed outcomes.

One person can coordinate the program without pretending to possess every specialist capability.

See it in practice

Hypothetical example: a small ecommerce company has a strong writer but no engineer available for catalog changes. Its SEO plan includes product-page improvements, a filter-navigation repair and an evidence-led PR story. The director assigns product facts to merchandising, drafting to the writer, technical implementation to a contracted engineer and measurement to the analyst. She asks a prospective partner to explain how it would reproduce and verify the filter issue rather than accept a ranking guarantee. The selection brief includes the internal inputs and review deadlines. The final team structure reflects the actual work and dependencies, so the writer is not silently made responsible for a technical deployment they cannot control.

Compare the alternative

Another business hires a general marketer and holds them solely responsible for organic revenue while denying engineering access, product evidence and a review budget. The target is broad but the authority and resources are missing. A better arrangement defines deliverables the person can own, provides the required collaborators and separates controllable work from uncertain market outcomes. Accountability needs a workable operating structure, not only an ambitious scorecard.

Avoid this misconception

Misconception: a top SEO director performs every specialist task personally. Leadership includes recognizing competence boundaries, assigning work and verifying outcomes. Delegation is effective when ownership, evidence and acceptance checks are explicit.

Know the boundary

Team size and outsourcing needs vary. A small business may combine roles, but it still needs clarity about who approves facts, implements changes and checks results. Commercial contracts and personnel decisions should use the organization’s normal review process.

Do this today · 40 minutes

Turn this lesson into a useful action.

Create a responsibility map and a selection brief for the capabilities a campaign actually needs.

Before you start

A planned campaign and team constraints, or the small-retailer scenario.

Practise with this scenario

Available: writer and merchandising lead. Missing: engineering capacity. Planned work: filter repair, product copy and PR evidence. An analyst can review reporting weekly.

Your steps

  • List the three deliverables and the capability, access and evidence each requires.
  • Assign a responsible owner, necessary contributor and acceptance reviewer to each item.
  • Write a selection brief for the missing engineering support with scope, examples, dependencies and verification expectations.
  • Prepare three interview questions asking for diagnosis, tradeoffs and evidence of successful implementation rather than guarantees.
  • Compare two operating options including customer labor, coordination and reporting responsibilities, then record the reason for the choice.

What better looks like

Before: “The writer owns all SEO revenue, including technical deployment.”

After: Specific owners and reviewers for product evidence, technical repair, editorial work and measurement.

Verify your work

  • Every deliverable has a feasible owner.
  • Missing capability and access are identified.
  • Partner comparison includes internal effort and verification.

Follow up

Review handoffs after the first delivery cycle and revise responsibilities where work is blocked by missing access or unclear approval.

Before you move on

Make the decision.

A retailer has a writer and merchandising lead but no engineering capacity. Its plan includes a filter-navigation repair, product copy and a PR evidence pack. A prospective agency promises guaranteed rankings without explaining implementation. What should the director do before assigning responsibility or selecting support?
