Choose comparable segments

Record language, country, page group, device and dates before comparing performance. A country is not a perfect proxy for language, and a language directory may attract readers from several countries. Keep those dimensions explicit rather than silently treating them as interchangeable.

Separate launch stage from maturity

A new locale and an established one may have different content coverage, awareness and observation volume. Compare against the pilot’s intended milestones and operational readiness. Equal budgets do not guarantee equal demand, and a raw traffic ranking can reward a larger market while hiding poor customer fit.

Inspect the whole funnel

Look at discovery, useful engagement, valid enquiries, qualification and fulfillment where observable. A locale with strong visits but rejected forms may have an implementation problem. A locale with suitable enquiries but no delivery capacity needs an operational decision, not merely more traffic.

Make a market-specific recommendation

Recommend retain, repair, expand or pause with evidence and an owner. Include local campaigns, seasonal events and measurement changes as context. Avoid declaring that a translation or hreflang edit caused every movement when several changes occurred together.

Traffic alone hides the locale problem

French pilot

1,000 visits → 50 attempts → 10 accepted enquiries.

German pilot

600 visits → 30 attempts → 20 accepted enquiries.

Known defect

French validation rejects valid local input.

Decision

Repair the journey before buying more visits; assess downstream quality in both markets.

Descriptive funnel differences guide investigation, not automatic causal conclusions.

See it in practice

Hypothetical exercise: a French pilot receives 1,000 visits, 50 enquiry attempts and ten accepted enquiries, while a German pilot receives 600 visits, 30 attempts and twenty accepted enquiries. The analyst checks whether the definitions and periods match, then investigates the French form and finds a locale-specific validation defect. She recommends fixing that journey before increasing acquisition spending. The German pilot’s lower traffic does not automatically make it weaker, because it currently produces more accepted enquiries under the stated definitions. The report still separates accepted enquiries from qualified opportunities and notes market differences. A corrected comparison informs a specific decision without pretending that the two markets are identical experiments.

Compare the alternative

Another director orders the German locale closed because its visit count is lower, ignoring accepted enquiries, launch age and market size. That decision treats exposure as the only outcome and overlooks the French implementation failure. A more useful review preserves the different funnel stages and checks whether the business can serve the demand. The recommendation should follow the evidence about customer progress, not a single league table of traffic.

Avoid this misconception

Misconception: the locale with the most visits is the best expansion investment. Volume, qualification, costs and service capacity all matter. A larger top-of-funnel count can coexist with a broken journey or a less suitable audience.

Know the boundary

Cross-market comparisons may involve different currencies, seasonal patterns and data coverage. Normalize only where the definitions justify it and label estimates. Small pilots should produce bounded learning, not confident claims about long-term market potential from a few days.

Do this today · 30 minutes

Turn this lesson into a useful action.

Build a locale review that distinguishes demand, content, tracking and operational constraints.

Before you start

Two locale summaries with consistent definitions, or the French/German pilot figures.

Practise with this scenario

French: 1,000 visits, 50 attempts, 10 accepted enquiries. German: 600 visits, 30 attempts, 20 accepted enquiries. French form validation has a confirmed local defect.

Your steps

  • Record each locale’s language, country coverage, dates, launch age and definitions before comparing counts.
  • Calculate accepted enquiries per visit for the sample: one percent French and about 3.33 percent German, while noting these are descriptive rates.
  • Inspect the French attempt-to-acceptance gap and connect it to the confirmed form defect.
  • Write separate recommendations: repair and retest the French journey; assess German qualification and capacity before expansion.
  • Add owners, costs or missing cost data, and a review date with the limitations of the comparison.

What better looks like

Before: “French traffic is larger, so increase its budget immediately.”

After: Repair the French form; compare accepted and qualified outcomes before allocating more demand.

Verify your work

  • Locale dimensions and definitions are explicit.
  • Funnel stages remain distinct.
  • Each market has an evidence-based next decision.

Follow up

Compare again after the form fix with an adequate period and consistent definitions; check qualification and fulfillment before interpreting a higher submission rate as business success.

Before you move on

Make the decision.

A French pilot has more visits but fewer accepted enquiries than a German pilot, and testing confirms a French postal-code validation defect. Management wants to allocate the next budget using traffic totals alone. Which recommendation best uses the available evidence?
