Find the disagreement beneath the complaint

A client saying PR is not working may mean missed deadlines, weak content, misleading route descriptions, poor communication or disappointing business response. Ask for specific examples and compare them with the agreed scope and objectives. Gather the relevant proposal, approval record, deliverables and report evidence before offering a remedy. Separate facts both parties accept from disputed interpretations. Avoid beginning with a defensive explanation or an immediate discount. The right response depends on whether the agency failed to deliver, the expectation was unclear or the campaign produced an uncertain outcome despite appropriate work.

Own the agency’s part precisely

Acknowledge errors in direct language: the report was late, the route was described inaccurately or the draft did not follow the approved brief. Explain the correction and its owner without turning an apology into a catalogue of excuses. If the client’s inputs also affected the result, discuss them as dependencies to resolve rather than as ammunition. Do not promise a new guaranteed placement to compensate for an earlier unsupported promise. A credible recovery restores accurate expectations. Where there is a material commercial mismatch, involve the person authorized to agree a scope adjustment, credit or other remedy.

Build a short recovery window

Choose a small number of actions that directly address the diagnosed problem. For example, introduce a consolidated approval process, replace an unsuitable deliverable or rebuild the evidence pack before further outreach. Set dates, owners and an observable completion test. Agree what the client must provide and what the agency will stop doing while the repair occurs. Keep the plan short enough to evaluate, rather than offering an indefinite period of free work. Recovery should not become a second vague retainer. The client needs to know what will be different and when both parties will decide whether confidence has improved.

Review the result and choose honestly

At the agreed date, compare completed actions with the recovery plan and ask whether the original concern has been addressed. Separate restored delivery reliability from unproven business impact. If the relationship remains unsuitable, discuss an orderly exit under the agreement, including files, access, supplier commitments and outstanding payments. Record the lesson for sales and operations so the same problem does not recur. A successful recovery may lead to renewal, but it can also mean a fair resolution and clean handover. The agency should not preserve every account at any cost if the working conditions make reliable delivery impossible.

The account recovery path

Diagnose

Separate missed work, unclear promises and uncertain outcomes.

Own

Acknowledge the specific agency error.

Repair

Agree bounded actions, owners and dates.

Review

Renew, revise or hand over cleanly.

Recovery starts by correcting the promise, not enlarging it.

See it in practice

A fictional client complains that the agency sold premium editorial coverage but delivered a commercially arranged article and a late report. The account director reviews the proposal and confirms that the route description was misleading. She acknowledges that error, shows the actual route and corrects the report. With commercial authority, she offers a defined remedy and a revised plan that distinguishes paid content from earned outreach. The client chooses a four-week recovery period focused on evidence preparation, accurate reporting and two scheduled review points. The agency names an editor and account owner, while the client appoints one approver. At the final review, both parties assess whether those commitments were met; they do not pretend that four weeks can prove a guaranteed sales return. The recovery decision is based on corrected delivery and trust, with renewal considered separately.

Compare the alternative

Another agency responds to the same complaint by promising an even bigger publication and offering unlimited free work until the client is happy. It never corrects the route description or identifies who will approve the replacement scope. The team becomes overloaded, deadlines slip further and the client’s expectation remains undefined. The concession increases exposure while leaving the original credibility problem untouched. A larger promise is not a substitute for an accurate diagnosis.

Avoid this misconception

A discount alone does not explain what went wrong or prevent recurrence. It may be part of a fair commercial remedy, but the operating failure still needs an owner and a correction. Equally, an apology without a concrete action can feel empty. Connect acknowledgment, remedy and a short review window that both parties understand.

Know the boundary

Commercial disputes and termination rights depend on the agreement and jurisdiction. Preserve records, stay within your authority and obtain appropriate advice when needed. Do not withhold client-owned material as an improvised negotiating tactic or promise remedies the agency has not approved and cannot reliably deliver.

Do this today · 30 minutes

Turn this lesson into a useful action.

Prepare a four-week recovery plan for the misdescribed placement case.

Before you start

Use a document or spreadsheet and the fictional case in this lesson. Work with synthetic information; no purchase, real client records or actual transaction is required.

Your steps

  • Compare the complaint with the proposal and delivery record.
  • Write a precise acknowledgment and authorized remedy.
  • Define two review points and an exit decision.

What better looks like

Before: Separate missed work, unclear promises and uncertain outcomes.

After: Renew, revise or hand over cleanly.

Your working notes

Notes stay in this browser. Download a copy to keep them.

Verify your work

  • The route description is corrected.
  • The remedy is bounded and authorized.
  • Renewal is separate from completion of the repair.

Follow up

Ask a colleague to challenge the assumptions. Record the decision, the evidence still needed, its owner and a review date before applying the plan to a real agency.

Before you move on

Make the decision.

A client received a commercially arranged article after your proposal called it independent editorial coverage, and the report arrived late. The account team suggests unlimited free work and a guaranteed bigger placement. Which recovery approach addresses the actual trust and delivery problems?
