Separate the factual core from the editorial angle

Keep an approved core containing dates, numbers, quote wording and essential limitations. Then define the reader question for each destination. A trade audience may want implementation detail, a local audience may care about regional implications and a founder audience may value the decision process. These differences should change the article’s emphasis and evidence selection. They do not authorize contradictory facts. Build an adaptation brief for each use so the tool understands why the new version exists beyond changing the headline and synonyms.

Add a distinct contribution to each version

Choose a different explanation, interview question, example or practical implication suited to the audience. If the source pack cannot support a meaningful new version, collect additional material or use a shorter format. Avoid producing several near-identical articles merely because distribution capacity is available. A strong adaptation can be concise and still add value. Ask what a reader of one version would learn that they would not learn from the other, and remove versions whose only difference is promotional phrasing.

Respect the destination and the coverage route

Review the publication’s audience, format, submission requirements and existing coverage. Distinguish independently commissioned reporting, contributed expertise and commercial opportunities when briefing the client and preparing material. Your own outreach remains valuable because relationships and editorial fit cannot be manufactured by multiplying drafts. NewsPass and the Guest Post Marketplace can support a broader campaign, but the agency still needs a suitable story and honest expectations. Never imply that a paid or contributed route is the same as a journalist independently choosing to report the client.

Track versions and refresh evidence together

Use an adaptation matrix with destination, reader question, angle, source IDs, unique contribution and status. Link every version to the approved core so a changed figure or withdrawn quote can be found everywhere. Review headlines and excerpts for stronger claims than the original. Keep a record of what was offered, accepted and released, including any exclusivity commitment. A disciplined reuse process saves reporting effort while preserving relevance; a careless one spreads the same weakness across more pages and makes corrections harder.

One core, distinct reader value

Verified core

Shared dates, figures, quotes and limitations.

Audience question

A specific reason this destination’s readers should care.

New contribution

Additional explanation, evidence or firsthand perspective.

Version control

Track status, commitments and dependencies on the core.

Adapt the value for the reader; keep the facts consistent.

See it in practice

A fictional agency has a strong story about a regional manufacturer’s maintenance pilot. For a trade publication, it develops the exception-handling process and asks an engineer for a practical diagram. For a regional business audience, it examines why the company chose local supplier training and obtains an approved local example. For the founder’s own channel, it explores the decision to pause expansion until the pilot was understood. All versions use the same verified dates and bounded outcome. The adaptation matrix records different reader questions and additional sources. When one metric changes during approval, the editor updates the shared core and checks all three drafts. The campaign gains useful variety without pretending that a rewritten introduction creates a new story.

Compare the alternative

Another agency requests ten unique versions of one announcement and measures success by word-count variation. Each version repeats the same promotional claims, while some drafts add unsupported numbers to appear different. The client receives a large output list but little additional audience value. When the source figure changes, the team cannot identify all dependent drafts. Scale has amplified weak reporting and created a version-control problem rather than a stronger outreach strategy.

Avoid this misconception

Distinctive adaptation does not require inventing new facts. It requires a different useful question, evidence emphasis or explanation for a real audience. Some facts should remain identical across versions. Do not distort them to avoid repetition. Reuse approved factual material deliberately and spend new effort on the parts that create a meaningful reason for the next reader to engage.

Know the boundary

Check each destination’s current editorial and commercial requirements, and honor any agreed exclusivity or embargo. Reusing a quote or customer example may require checking its permission scope. No number of adaptations guarantees independent coverage, search rankings, referral traffic or inclusion in AI answers.

Do this today · 30 minutes

Turn this lesson into a useful action.

Create three adaptation briefs for the maintenance pilot.

Before you start

A document or spreadsheet and the illustrative case in this lesson. Use synthetic or already approved material for practice; no paid account or real client data is required.

Your steps

  • Choose three audiences and a different reader question for each.
  • Identify the shared facts and new contribution required.
  • Record evidence dependencies and destination expectations.

What better looks like

Before: Shared dates, figures, quotes and limitations.

After: Track status, commitments and dependencies on the core.

Your working notes

Notes stay in this browser. Download a copy to keep them.

Verify your work

  • Each version offers a distinct useful explanation.
  • Core facts and limitations remain consistent.
  • Coverage routes and permissions are represented honestly.

Follow up

Test this worksheet on one bounded assignment. Record the reviewer’s findings, revise the method and assign the next review date.

Before you move on

Make the decision.

Your team has one approved customer story and wants six articles. Four briefs differ only in headline wording, while two answer distinct audience questions with supporting evidence. What is the best next production decision in this agency workflow?
