HubSpot: education as a route to category demand

cmo-pocket-brief-pb-026

HubSpot built demand by teaching inbound marketing through content, training, certification and partners. Then search changed, and it had to spread its teaching across more channels.

Some companies sell into a category that buyers already understand. Others have to teach buyers why the category matters before they can sell anything.

HubSpot, the marketing and sales software company based in Cambridge, Massachusetts, is one of the best-documented examples of the second approach. It made education its main route to demand, and it has had to adapt that model as search has changed.

Teaching a new way to market

HubSpot’s founders, Brian Halligan and Dharmesh Shah, wrote a book called Inbound Marketing: Get Found Using Google, Social Media and Blogs. The title summed up the company’s argument: buyers should find you because you help them, not because you interrupt them.

A Harvard Business School case from 2009 described this early strategy. HubSpot used blogging, search optimisation and social media to attract small businesses, then sold them software to do the same.

The case also asked the question every education-led company faces. Could inbound marketing scale on its own, or would HubSpot eventually need traditional outbound sales too?

What the education engine looks like now

HubSpot’s annual report for 2025, filed with the SEC in February 2026, shows how far the model has grown. Revenue was $3.1 billion, and the company had 288,706 customers in more than 135 countries.

Education runs through the business. The report names HubSpot Academy, its online training resource, and says more professionals completing its certification programmes helps drive adoption of the platform.

Its INBOUND conference had over 13,000 registered in-person attendees in 2025, and over 550,000 livestream and on-demand views. HubSpot calls it one of the largest marketing and sales industry events.

A free tier feeds the same engine. The report describes a freemium model in which customers get value from free products before they upgrade or speak to sales.

The partner network multiplies the teaching

Education does not only come from HubSpot itself. The annual report says Solutions Partners, the agencies and service firms that implement HubSpot for clients, and the customers they referred, represented about 25% of customers at the end of 2025.

The same group accounted for about 49% of revenue that year. Many of these partners teach HubSpot’s methods to their own clients.

This is an important detail for B2B marketers. Category education scales faster when other firms have a commercial reason to repeat your ideas.

The setback: when search changed

HubSpot’s model leaned heavily on search traffic to its blog. That dependence became a risk as Google began answering more questions directly.

In August 2025, diginomica reported comments from chief executive Yamini Rangan on the company’s results call. She said fewer people were clicking through to websites from search, and more were turning to AI tools for answers.

Rangan said 10% of HubSpot’s leads came from blog traffic and 90% from a range of other channels. She said the company had recognised in 2022 that overdependence on organic search was not sustainable.

According to the same report, HubSpot had diversified into YouTube, LinkedIn, newsletters and podcasts. Rangan said newsletter leads grew 50% year on year, and that blog traffic was coming down while the other channels grew.

What changed and what did not

The format of HubSpot’s education changed. The underlying idea did not.

Its 2025 annual report now describes “Loop Marketing”, which it presents as a marketing playbook for the AI era, including answer engine optimisation. HubSpot is again trying to teach the market a new method, and selling software that supports it.

Rangan also said HubSpot was still working out how to show up in AI answers. That is an honest admission. No company, however large its content library, can rely on one discovery channel.

Lessons for B2B and services firms

You do not need HubSpot’s budget to apply the pattern. The principles scale down.

Teach the problem before the product. HubSpot taught inbound marketing, not HubSpot features. Buyers who understand the problem are easier to sell to.

Give partners something to teach. A consultancy, distributor or reseller will repeat a framework that helps them win work. Make your method easy for others to use and credit.

Certify, do not just publish. Courses and certifications create a deeper relationship than blog posts. They also give buyers proof of skill to show their employers.

Spread your education across channels. HubSpot began diversifying away from search years before the drop became visible. Treat search as one channel among several.

A worked example

Hypothetical: a Swiss tax advisory firm wants more cross-border clients. Instead of advertising its services, it runs a short, free course for finance managers on payroll rules for staff working across borders.

It turns the course into a certificate, invites accountancy partners to co-teach sessions, and publishes the material as a newsletter as well as on its website. Leads are tracked by channel from the start.

After two quarters, the firm compares deal sizes for course alumni against other prospects. The names and steps in this example are illustrative; the shape mirrors HubSpot’s approach at a much smaller scale.

How to judge whether education is working

This is analysis rather than a HubSpot method, but four questions help.

Do prospects use your language for the problem in sales calls? Are partners or customers teaching your framework without being paid to? Do people who took your training buy more, or stay longer, than those who did not?

And if your largest content channel fell by half next year, how much of your pipeline would survive?

The limits of the case

HubSpot is a large, US-headquartered software company with a free product and a big partner network. A specialist engineering firm or a regional law practice will not run a global conference.

Still, the lesson travels. Education builds demand when it helps buyers make better decisions, when other people repeat it, and when it does not depend on a single channel.

Key takeaways

  • HubSpot taught a method before selling software, using content, HubSpot Academy, certifications, a free tier and its INBOUND conference.
  • Solutions Partners and the customers they referred made up about 25% of customers and about 49% of revenue in 2025, multiplying the education effort.
  • In 2025 HubSpot said only 10% of its leads came from blog traffic after diversifying from 2022, a reminder not to rely on one discovery channel.

Put it into practice

Write down the one problem your company would most like buyers to understand better, and list who outside your company, such as partners or customers, could teach it for you.

A question for your next leadership meeting

If our largest content channel lost half its traffic next year, how much of our pipeline would survive?
