Measure the complete production cycle

Record intake, preparation, drafting, editing, client revisions and final handoff. Separate active work time from waiting time so the team can see whether a faster draft actually shortens delivery. Compare similar assignments and note differences in scope or complexity. Use a baseline before introducing the new method. Count accepted outputs rather than generated files. Ten drafts that require extensive repair are not equivalent to ten deliverables the client can use, and a faster visible step may simply move effort to another person.

Track quality and rework alongside speed

Measure first-pass acceptance, revision rounds, factual defects and errors found after release. Define each measure consistently. A revision caused by a changed client brief is different from a revision caused by an invented claim, so record the reason. Include a small sample of editorial review notes to explain the numbers. Faster production is valuable when the accepted work remains useful and accurate. If the team improves speed by lowering the acceptance standard, the apparent gain can disappear in client complaints and correction costs.

Calculate delivery economics with explicit assumptions

For an internal management view, compare revenue with the direct delivery costs you choose to include: staff time at stated loaded rates, freelancers, tools and campaign expenses. Label this as a delivery contribution measure rather than assuming it equals the company’s accounting profit. Allocate shared tools consistently and include setup effort when evaluating the pilot. Released hours create potential capacity; they become additional revenue or cost savings only when the agency actually uses or removes the relevant capacity. Keep that distinction visible in the business case.

Use a balanced decision rule

Set a pilot rule such as fewer total hours, no increase in material errors and stable or better client acceptance. Review results over enough comparable assignments to avoid declaring victory from one easy case. Investigate exceptions and identify which part of the workflow caused the change. Decide whether to expand, revise or stop the method. Report the result with its scope: which task, sample, period and quality standard were tested. Credible operational evidence is more persuasive than an unsupported headline about replacing an entire department.

All active stages plus waiting time.

Quality

Measure accepted work and real capacity use, not the speed of generating text.

See it in practice

A fictional agency compares ten similar monthly articles before and after a new evidence-led AI workflow. Average active time falls from eight hours to six, including editing and revisions. At an illustrative loaded rate of $50 per hour, labor per article falls from $400 to $300. Allocated tool cost adds $20, so the measured direct-cost reduction is $80 per article before setup recovery and other costs. First-pass acceptance rises from six to eight of ten, with no material factual errors found in the sample. The owner reports a promising bounded pilot and schedules another review. The released twenty hours are assigned to client interviews and pipeline work; they are not described as cash savings until the agency demonstrates a corresponding financial effect.

Compare the alternative

Another owner reports a 90% saving because AI generated the first draft in minutes. The comparison excludes briefing, source collection, senior editing and client revisions. Tool costs and failed drafts are ignored, while all generated files count as completed output. The claim looks dramatic but cannot explain why the team still works late. Measuring only the fastest step has concealed the delivery bottleneck and overstated the commercial benefit.

Avoid this misconception

A higher margin percentage can coexist with lower total contribution if the agency loses volume or reduces fees too far. Look at both percentage and absolute amounts, along with client quality and capacity. Avoid selling only the time saving; clients still buy judgment, evidence and useful outcomes. Internal efficiency gives the agency choices, but pricing and service promises require their own commercial reasoning.

Know the boundary

The arithmetic here is an illustrative management exercise, not financial advice or a forecast. Use your own cost definitions and qualified accounting support where needed. Do not promise a particular saving to clients or staff before measuring it, and distinguish a small pilot result from a reliable agency-wide outcome.

Turn this lesson into a useful action.

Calculate the pilot’s direct-cost change and build a four-metric scorecard.

Before you start

A document or spreadsheet and the illustrative case in this lesson. Use synthetic or already approved material for practice; no paid account or real client data is required.

Your steps

  • Record baseline and new total hours for comparable work.
  • Calculate labor and allocated tool cost with stated assumptions.
  • Set quality thresholds and a dated expansion decision.

What better looks like

Before: All active stages plus waiting time.

After: Expand, revise or stop based on comparable evidence.

Your working notes

Notes stay in this browser. Download a copy to keep them.

Verify your work

  • Preparation and revision time are included.
  • Capacity released is separate from realized cash savings.
  • The sample and limitations accompany the result.

Follow up

Test this worksheet on one bounded assignment. Record the reviewer’s findings, revise the method and assign the next review date.

Before you move on

Make the decision.

An article previously took eight hours at a loaded rate of $50 per hour. The new complete workflow takes six hours and adds $20 of allocated tool cost. Before setup recovery or other changes, what direct-cost reduction does this example support?
