Module 09 / Lesson 53 · Read, apply, check
Build a forecast that exposes assumptions, uncertainty and the conditions needed for a worthwhile outcome.
Choose a comparable period and a business outcome, such as qualified inquiries or contribution. Segment areas with different demand and conversion behavior. Record existing traffic, seasonality, measurement coverage and operational capacity. A forecast built on an unexplained property-wide average can conceal the very differences that determine whether the proposed work has commercial value.
Connect the proposed intervention to intermediate assumptions and then to the outcome. A useful model might estimate relevant visits, qualified inquiry rate and sales conversion, with costs alongside them. Do not present an assumed ranking or click-through rate as an observed fact. Show the arithmetic so a reviewer can challenge the weakest input rather than merely accept the final number.
Build conservative, central and optimistic cases using plausible differences in adoption, timing, demand and conversion. Scenarios are conditional calculations, not automatically statistical confidence intervals. Explain what must happen for each case and which assumptions move the result most. Avoid combining every optimistic input into a forecast that appears likely simply because the spreadsheet calculates it cleanly.
Set review points for implementation progress and outcome evidence. Delays, new competitors or changed demand should revise the forecast, not be hidden to preserve an earlier presentation. Separate a forecast revision from performance reporting. A director should know whether a gap arose from execution, an unrealistic assumption, measurement change or an external condition before choosing a corrective action.
2,100 visits × 1.8% qualified-inquiry rate ≈ 38.
2,400 visits × 2.0% = 48.
2,800 visits × 2.2% ≈ 62.
2,000 visits × 2.0% = 40.
Hypothetical example: a service company currently receives 2,000 relevant organic visits per month and converts 2% into qualified inquiries. A proposed improvement is modeled at 2,100 visits with a 1.8% inquiry rate in the conservative case, 2,400 at 2% centrally and 2,800 at 2.2% optimistically. These imply about 38, 48 and 62 inquiries, compared with the baseline forty. The team labels the figures as illustrative scenarios, includes the cost of the work and checks whether sales can handle the upper case. It does not promise 62 inquiries or imply the range has a measured probability. Review dates test implementation, demand and inquiry quality before the company commits to a larger program.
A proposal multiplies a keyword tool’s search volume by a top-position click rate and assumes every target will reach that position within three months. It then applies the site’s best conversion rate to the entire result. Each step selects a favorable assumption, so the final revenue figure looks precise without being dependable. A credible forecast makes uncertain inputs visible and includes scenarios where timing or customer response disappoints.
Misconception: a forecast is valuable only if it predicts the exact result. Correction: its main purpose is to support choices under uncertainty. A transparent model reveals which assumptions deserve evidence and which risks the business can afford.
A forecast cannot eliminate ranking uncertainty or competitive change. Avoid numerical probabilities unless there is a defensible method behind them, and do not call a hand-built low/high range a confidence interval.

Build three scenarios for one project using relevant visits and a qualified-action rate. Show the baseline, costs and resulting actions. Identify the most sensitive assumption and the observation that would make you revise it.
Use an authorized page or campaign relevant to this lesson, or work entirely from the illustrative sample below. Record proposed changes as drafts until they are approved and implemented.
A project models 500, 1,000 and 1,500 relevant visits at a two percent qualified-action rate.
Before: One optimistic forecast is presented as a commitment.
After: A visible range makes assumptions and decision triggers reviewable.

Compare observed inputs with the original assumptions at the review gate rather than silently rewriting the forecast.
Before you move on
A director receives a forecast of 62 monthly inquiries based on improved organic visits and conversion. The same model produces 38 under conservative assumptions and 48 centrally, versus forty today. How should the director present these figures to the business owner?
