Define the business outcome first

A business may need sales, qualified enquiries, booked consultations, subscriptions or retained customers. Choose a concrete outcome before deciding which search metrics matter. An increase in impressions can be encouraging, but it cannot tell you whether the right people understood the offer, contacted the business or produced economically worthwhile work.

Separate stages of the funnel

Impressions describe exposure opportunities; clicks describe visits; enquiries describe expressed interest; qualified opportunities meet business criteria; customers complete a transaction. Keep those stages separate. A funnel makes assumptions visible and helps identify where performance is constrained. It also prevents a large top-of-funnel number from being presented as revenue.

Include the economics

Revenue alone does not establish profitability. Consider contribution margin, delivery capacity, acquisition cost and the time required to convert an opportunity. A campaign producing many low-value customers may be less useful than one producing fewer suitable contracts. Use consistent periods and definitions when comparing channels, and label estimates rather than presenting them as observed results.

Measure what can actually be observed

Tracking can miss cross-device journeys, consent-limited activity, offline conversations and later direct visits. Ask customers how they found the business and combine those responses with analytics carefully. These sources can improve understanding, but they do not establish precise causal credit for every touchpoint. Report uncertainty alongside the decision it affects.

Illustrative funnel: where value can be lost

10,000 impressions

Exposure in relevant results; not ten thousand visits.

500 visits · 5% CTR

500 ÷ 10,000. The destination must help the visitor act.

20 qualified inquiries · 4%

20 ÷ 500. Qualification matters more than raw form count.

4 customers · 20% close rate

4 ÷ 20. Evaluate revenue, margin and acquisition costs separately.

Hypothetical arithmetic, not a benchmark or promise. A bottleneck can occur at every transition.

See it in practice

Illustrative case: an engineering consultancy receives 1,000 visits to a specialist service page during a month. Twenty visitors enquire, eight meet the firm’s project criteria and two become customers. The marketer reports a two-percent enquiry rate and a forty-percent qualification rate among enquiries. The sales cycle means the two wins may reflect earlier visits, so the team records the cohort limitation instead of attributing them mechanically to that month. One customer also recalls reading a trade-publication interview before searching for the brand. The team keeps that qualitative evidence alongside referral and search data. Its next decision is to improve the qualification information on the page and investigate the relevance of incoming queries, rather than simply buying more traffic.

Compare the alternative

A less useful report celebrates 10,000 impressions and calls them potential customers without examining who searched or what happened next. Another compares this month’s marketing spend with revenue from contracts won after a long sales cycle, creating an apparently precise return that mixes incompatible periods. Both reports hide the actual business question: whether the campaign is producing suitable opportunities at an acceptable cost and with enough evidence to guide the next investment.

Avoid this misconception

The harmful shortcut is treating traffic growth as commercial success by definition. Traffic can support a business objective, but it can also come from irrelevant topics, unsuitable locations or people with no realistic need for the offering.

Know the boundary

A new business may initially optimize for learning or qualified conversations because reliable revenue cohorts are not yet available. That is reasonable when the temporary measure and the plan for improving measurement are explicit.

Turn this lesson into a useful action.

Build a small funnel for one offer using a consistent period. Record visits, enquiries, qualified opportunities and wins where available. Mark every unknown or estimated value, then identify one stage where an intervention would be more useful than simply increasing exposure.

Before you start

Use an authorized page or campaign relevant to this lesson, or work entirely from the illustrative sample below. Record proposed changes as drafts until they are approved and implemented.

Practise with this scenario

A hypothetical funnel has 1,000 visits, 40 enquiries, 20 qualified opportunities and four wins.

Your steps

  • Write the period and definition of visits, enquiries, qualified opportunities and wins.
  • Enter the sample counts and calculate each stage transition: 4%, 50% and 20%.
  • Identify whether the biggest actionable issue is attracting demand, producing suitable enquiries or closing qualified opportunities.
  • Choose one intervention with an owner and distinguish the observed funnel from a causal claim about one marketing channel.

What better looks like

Before: “1,000 visits equals a successful campaign.”

After: A four-stage funnel identifies where useful demand is lost.

Verify your work

  • Stages use distinct definitions.
  • Numbers use compatible periods or state cohort limits.
  • The recommended action targets a specific commercial constraint.

Follow up

Repeat using the same definitions and compare quality as well as volume after the intervention.

Before you move on

Make the decision.

An agency reports a large rise in impressions for an engineering consultancy, but enquiries mostly come from students and overseas buyers the consultancy cannot serve. The owner wants a better decision about next month’s budget. Which response is most useful?
