Separate preparation, active response and recovery

These stages have different workloads and commitments. Preparation can include a risk workshop, contact tree, evidence index, statement structures, spokesperson rehearsal and simulation. Active response may require urgent coordination, fact-led drafting, media handling and support updates under a defined activation process. Recovery can include commitment reporting, correction tracking, follow-up planning and readiness improvements. Describe the stages separately so the client understands what a retainer covers and what activates additional work. A readiness subscription is not automatically unlimited twenty-four-hour incident support. The offer should make the service useful while matching the agency’s actual staffing, expertise and availability.

Define response coverage and decision authority

Specify the contact route, service hours, acknowledgement target, backup staffing and escalation process. Distinguish a target for responding to the client from a guarantee that the incident will be resolved within that time. Identify who may activate the service and approve statements, remedies and external spend. Record client dependencies, including access to fact owners and specialist advisers. The agency should be clear about which technical, legal or operational functions it does not provide unless qualified and explicitly contracted. A proposal that leaves these boundaries unstated can create dangerous expectations when the first urgent call arrives outside ordinary working hours.

Price capacity and deliverables transparently

Estimate the senior attention, rehearsal work, monitoring, drafting, coordination and handover effort required. Set reasonable limits on included exercises, revisions, incident hours and recovery reviews, with an agreed process for additional work. Explain any separate supplier or publication spend before it is committed. The Marketplace offers client control over publication selection; Accelerated Monthly PR & SEO is the distinct Sitetrail-managed programme covering strategy, coordination, execution and reporting. Neither should be implied to replace a crisis response team or specialist incident service. Price the agency’s defined responsibility and preparedness rather than selling an impossible guarantee of no negative coverage or immediate trust restoration.

Use evidence of readiness and recovery to renew

Agree completion tests for the preparation phase: current contacts, usable evidence, a successful approval fallback and documented simulation fixes. During response and recovery, review the accuracy and timeliness of agreed outputs, progress on corrections and the client’s operational commitments. Include a debrief that identifies changes to the plan and a retest date. A strong renewal conversation explains what capability improved and what still needs investment. It does not depend on claiming the agency prevented every possible crisis. The final service document should give the client a clear buying decision, a practical activation route and an honest basis for evaluating the relationship.

Sell a defined readiness capability

Prepare

Specify workshops, evidence, rehearsals and retests.

Activate

Define coverage, contact routes and authority.

Support

Coordinate bounded response and recovery work.

Evaluate

Show capability improvements and the next priorities.

An acknowledgement target is a service commitment; incident resolution is a different outcome.

See it in practice

Harborline’s agency proposes a preparation project followed by an optional response retainer. The project includes one risk workshop, a verified contact tree, two spokesperson rehearsals and a tabletop with a focused retest. The retainer defines coverage hours, a named duty route and a client acknowledgement target, while explaining that specialist investigation and incident resolution are separate responsibilities. The client names an activation authority and backup approver. A recovery workstream can be added through an agreed scope covering corrections, commitment updates and follow-up planning. Any commercial publication spend requires a separate audience-fit decision and approval. At renewal, the agency shows that the backup process worked, outdated evidence was corrected and simulation gaps were closed. It sells a demonstrably better capability rather than a promise that Harborline will never face criticism again.

Compare the alternative

Another proposal advertises unlimited crisis protection for a small monthly fee but has no duty rota, activation rule or specialist network. It promises all negative stories will be removed and treats a press release as the complete remedy for any incident. When a weekend issue occurs, the client assumes round-the-clock support while the agency believes only ordinary office hours are included. The commercial ambiguity becomes another response problem at the moment both parties most need clarity.

Avoid this misconception

A credible crisis offer can be commercially attractive without pretending the agency controls events or journalism. Clients can value preparation, senior judgment, reliable coordination and transparent recovery reporting. Make those capabilities concrete and measurable. The service should help the organization act and communicate better under pressure, while preserving the client’s authority and the specialist responsibilities that the agency cannot responsibly absorb by implication.

Know the boundary

Have the actual agreement reviewed for the client’s jurisdiction and needs by qualified advisers where appropriate. Do not promise emergency, legal, security or technical services beyond the team’s competence and contracted scope. Keep marketing claims aligned with real coverage capacity, and confirm authority before activating additional work or external spending.

Do this today · 30 minutes

Turn this lesson into a useful action.

Write Harborline’s readiness proposal and optional response-retainer outline.

Before you start

Use a document or spreadsheet and the fictional case provided. Keep the exercise internal, use synthetic contact details and do not contact real journalists, customers or emergency services.

Your steps

  • Separate preparation, response and recovery deliverables.
  • Define coverage, activation, backups and specialist dependencies.
  • Set completion tests, additional-work rules and renewal evidence.

What better looks like

Before: An improvised response with unclear facts, ownership and next steps.

After: An evidence-led decision with an accountable owner, approval route and review time.

Your working notes

Notes stay in this browser. Download a copy to keep them.

Verify your work

  • No unlimited support is implied without staffing and scope.
  • Acknowledgement and resolution are clearly distinguished.
  • The offer does not guarantee removal of independent coverage.

Follow up

Ask a colleague to challenge one assumption. Revise the plan, record the responsible owner and set a date to retest it before using it with a client.

Before you move on

Make the decision.

A client wants a monthly readiness service and assumes it includes unlimited weekend response, technical investigation and guaranteed removal of negative articles. Your team can provide preparation and defined communications support. What should the proposal clarify before the client commits to the service?
